Upgrade of Windows Server 2012 to Windows Server 2012 R2

     This problem has me stymied.  I've tried what I believe are all the obvious solutions to no avail. I have a Windows Server 2012 Standard edition running on a 6 core (12 processor) Intel i7 running at 3.47GHz with 12 Gb of memory and 2 Tb of disk (45% free).  It is set up as a workgroup and has be properly activated.  I have kept the system patched to date with only a single quirk.  It will apply update KB3002885 without error but it continues to appear on the list of updates to install.  Recently I got together enough extra money in my budget to afford the upgrade to Windows Server 2012 R2.

 

    I prepped the system for the upgrade as best I could.  Documentation and prep tools for this upgrade are no where near as good and complete as past tools.  I performed my backup, turned off the antivirus, checked for known incompatibilities, shutdown unused services and databases.  Other than running IIS and a few small databases nothing exotic is running on the server.  As I stated its set up as a workgroup, no domain software or active directory software is running.  I also ran SFC prior to the upgrade (it found nothing) to be sure all was as it should be.

 

    I

       1) ran the setup program off the DVD

       2) selected to option to upgrade the software over the internet

       3) Selected the Upgrade option

       4) The system displayed the 5 step to perform

       5) a green check mark appears as each step completes

       6) after about an hour all steps had completed

       7) system rebooted and a blue screen with a Windows logo and a Wait Cursor appeared

       8) a message at the bottom of the screen indicated it performing the final configuration

       9) a message box appears and says it could not proceed with the setup and it was restoring the previous version of windows

     10) pressing OK causes the rollback to take place which finishes in about 5 minutes

     11) After the rollback finishes a 2nd message box appears indicating that it had finished 

 

  I have run the upgrade several times always with the same result.  I have tried looking in the Event Viewer for possible errors in addition to looking for logs on the c: drive.  I have not found anything which helps me identify to source of the failure.

 

  Any suggestions where to look next?  Is there a "master" installation log?  I find all types of fragmented logs that seem to be generated as items get moved and installed but no overall log unless it is appended to an existing file so I overlook it because the date on the file is not what I am expecting.  I have spent 3 days now spinning my wheels on this.

 

  Contacted Microsoft, their recommendation was to perform a system backup and a clean install then restore my 250+ apps onto the server along with about to a terabyte of data.  The problem revolves around the install not logging the cause of the incompatibility.  None of the logs reflect the name of the file/driver causing the install to abort.  All we know is that it happens while moving the applications from the backup into the new production directory.

First, you really shouldn't be running that many things on 1 server. 

 

Second, I am going to have to second microsofts recommendation with a clean install.  Too many things on the server to determine cause of issue.

Install Windows Server Hyper-V on that and split the duties up maybe two server 2012 installs..

It might be helpful to know what these 250 apps are. Are you running the Desktop Experience?  Are these store apps?

 

You might try converting your installation into a virtual machine so you can test in a simpler (hardware) environment.

 

Have you tried uninstalling some of your "apps"?

Disable all the hardware in the bios you can before you try the upgrade or raw install. Your steps 7-9 were exactly the problems I had once and the cure was to disable the network card in the bios. Afterwards you can re-enable and install the drivers.
